Rebalancing a beverage accessories category before peak season
A Ho Chi Minh City distributor asked for a category assessment eight weeks before their peak retail window. Trade tables showed rising volume from a single origin while retail sell-through was flattening.
We mapped eight months of entry activity, interviewed two forwarders handling similar SKUs, and flagged that supplier concentration sat above the client's own risk threshold. The assessment recommended a secondary origin with compatible labelling lead times rather than an across-the-board volume cut. The client kept primary volumes, added a smaller alternate line, and entered peak season with a documented fallback instead of a verbal hope.
